Comment-to-DM for fitness trainers: free plan to paid program

Most people who watch a workout video will never pay a trainer they have not trained with. That is not a pricing problem, it is a trust problem. The fix most trainers already know is a free plan: let people sweat through a week of your sessions, and the paid program stops being a gamble.
What usually breaks is the delivery. Someone comments "send it", you see it four hours later between clients, and by then the moment has passed. This guide shows how to deliver a free plan through comment-to-DM, what to write in that first message, and when to bring up the paid program.
In short:
- Give away something people can finish in a week, not a 90-page ebook.
- Use a keyword that names the plan and only fire it on the posts that promote it.
- The first DM delivers the plan and asks one easy question about their goal.
- Offer the paid program later, to people who told you their goal or finished the plan.
A free week beats a discount code
A discount still asks someone to pay before they know you. A free plan reverses the order. After five or seven days of your workouts, the person knows how you cue a squat, how long your sessions really take, and whether they can fit you into their week.
So when you mention the full program, they are not hearing a pitch from a stranger. They are hearing the next step from the coach they have been training with.
What makes a good free plan
Two things: it has a clear finish line, and it feels useful on day one. A few shapes that work:
- "Six-day kettlebell starter, 25 minutes a session"
- "Four weeks to your first unassisted push-up, three short sessions a week"
- "Five mornings of mobility for people who sit all day"
- "A two-week return-to-running plan"
Each of these ends, and the end creates the question "what now?". Your program is the answer to that question. A plan that never ends, or that nobody finishes, never creates it.
Pick a keyword that matches the video
The keyword should name what the person gets, and it should be obvious from the post itself. If the reel shows a kettlebell session, KETTLEBELL or BELL needs no explanation. If you show mobility work and ask for PLAN, people have to guess what they are getting, and many will not bother.
A few options:
STARTERfor a beginner weekPUSHUPorPULLUPfor a skill goalMOBILITYfor stretching and joint workRUNfor a running plan
Put the word on screen in the first seconds of the video and in the first line of the caption: "Comment BELL and I'll send you the full six-day plan." For more phrasing ideas, see caption CTA formulas, and for picking words that do not misfire, keyword examples by industry.
Keywords match anywhere in a comment, regardless of case. Words like home, plan or run show up in ordinary comments all the time ("I run every morning!"). Limit the trigger to the posts that promote the plan, so a fan's comment on an old reel does not send them a DM they never asked for.
Write a first DM that does the whole job
On Instagram, one comment allows one private reply until the person writes back. The automation will not wait for an answer, and anything after that first message is not delivered unless a conversation was already open. So the first DM has to carry everything: the plan, the link, and a reason to reply.
Here are three versions. On Instagram comments, {{first_name}} reads "there", because Instagram only shares the commenter's handle, so "Hey there" is what most people will see.
Goal question
Hey {{first_name}}, here's your six-day kettlebell plan: https://yoursite.com/bell
One question before you start: are you training for strength, energy, or just a routine that sticks?
Start day
Hey {{first_name}}, the plan is here: https://yoursite.com/bell
When are you doing session one, today or this weekend? Reply and tell me how it went after.
Level check
Hey {{first_name}}, here you go: https://yoursite.com/bell
Brand new to kettlebells, or coming back after a break? Tell me and I'll say which version to start with.
All three hand over the plan first and ask something the person actually wants to answer. The answer is what opens the real conversation. If you want help with the wording of later, more salesy messages, the sales DM templates cover that part.
Copy-paste setup: a kettlebell starter week
Trigger: Comment keyword "BELL", on the kettlebell reel only
First DM: Hey {{first_name}}, here's your six-day kettlebell plan:
https://yoursite.com/bell
Quick question: strength, energy, or a routine that sticks?
Public reply: "Sent, check your DMs"
"It's in your inbox, enjoy session one"
"Plan sent, {{username}}, go get it"
Tag: BELL starter
The public reply picks one variant at random from your list (you can add up to 15), and {{username}} tags the person in the comment. That shows everyone else scrolling the comments that the plan is real.
Say a follower replies: "routine, I always quit after a week." Now there is an open conversation, and you answer it yourself: "That's the most common thing I hear. Do sessions one and two, then message me how it felt." That reply, from you, is worth more than any discount.
When to offer the paid program
Not in the first DM. The person asked for a free plan. Give them the free plan.
The right time is when they tell you their goal, or when they tell you they finished. Those are people who have trained with you and have a reason to keep going. Write the offer yourself, inside that conversation:
Six days done, that's the hard part. If you want to keep going, my 10-week program starts exactly where this one ends: a new session every day and a check-in with me each week. Want me to send the details?
It notices what they did, says plainly what the program is, and ends with a yes or no question.
Keep track of who is ready
Tag contacts as they move: BELL starter when they comment, then goal: routine or finished week as they reply. When you sit down to follow up, filter by tag and write to the people who are ready, instead of scrolling a hundred threads trying to remember who said what.
A short check-in like "How did day three feel?" works well, but send it by hand and while the conversation is still open. Messaging rules limit how long after someone's last message you can write to them, which the 24-hour window article explains. Following up after an automated DM goes deeper on timing.
What to automate and what to keep human
| Automate | Keep human |
|---|---|
| Delivering the free plan and its link | Questions about pain or injuries |
| The public "check your DMs" reply | Nutrition advice for medical conditions |
| Tagging who asked for which plan | Anyone who sounds discouraged or upset |
| Answers to "how long are the sessions?" | The program offer and any negotiation |
And never put a result promise in a DM. "Drop 6 kilos in a week" is a claim you cannot control. Promise a clear plan and real support, and keep that promise.
Mistakes trainers make with this
- Pitching the paid program in the very first message.
- A plan so long that nobody reaches the end, so the "what now?" moment never comes.
- A keyword that does not match the video.
- A DM with no question, so the conversation stops there.
- Not tagging, then losing track of who wanted more.
FAQ
Can I send the plan as a PDF or video in the DM?
Put a link in the text instead. The first reply to a comment has to be plain text, so a link to the PDF, a video playlist or a plan page is the reliable way to deliver it.
Can the automation check in with people on day three?
Not on its own after a comment. A flow does not wait for replies, and messages after the first one only arrive if the conversation is open. Check in yourself from the inbox, or ask people to reply with a word like DAY3 that triggers a separate DM keyword flow.
Does this work on Facebook too?
Yes, comment-to-DM also works on Facebook Pages, with the same one-private-reply rule. Instagram is where most trainers get their comments, so start there.
The short version
A free plan is the best trial session you can give. Deliver it in one complete DM that ends with an easy question, tag everyone who asks, check in by hand, and offer the paid program only to people who finished the plan or told you their goal. Automate the delivery, keep the coaching human. When you are ready to set it up, compare the plans, or read the coaches guide for the same idea applied to calls and packages.
